What we offer
Value creation plan
A quantified set of initiatives across revenue, cost, working capital and capex, from today’s EBITDA to the exit case, with named owners, timing and a tracking mechanism.

Profitability and portfolio transparency
Margin by product, customer and channel. Where you genuinely win, where you do not, and an honest ability to win view set against market attractiveness.
Operating model and execution support
Cost structure, target operating model and a PMO that stays until the numbers move, including turnaround and restructuring cases.

Week 2 to 4
Value plan and judgement. Deal-tested consultants turn the fact base into a value creation plan, a quantified lever set and a PMO that tracks every lever through to the P&L.
72 hours
First insights. You receive the margin picture by product and customer, the first lever hypotheses and an early read on where the EBITDA actually sits.
Day 1
AI fact base scan. Our custom Claude assessment agents read financials, product and customer data, cost lines and operational reporting, and build the profitability baseline.
How we work
AI first, then human judgement
Our custom Claude agents build the profitability fact base in days, not weeks, and they read every document the same way every time. Senior consultants then make the calls that carry the risk. That is why we are faster than a traditional firm, and why the answer is sharper.
LESSONS FROM VALUE CREATION PROGRAMMES
What actually moves EBITDA
01
Start with a clear portfolio strategy. Before any lever, you need to know which businesses, products and customers you are actually betting on. Most value plans fail because effort is spread evenly across a portfolio that is not evenly attractive.
02
Assess the ability to win, not the ambition. Winning capabilities are specific: cost position, channel access, technology, talent. If the capability is not there and cannot be built inside the holding period, the initiative is a wish.
03
Judge market attractiveness honestly. A strong capability in a shrinking market still loses. Put attractiveness and ability to win on the same page and let the picture make the argument.
04
Keep the baby, or kill it. The hardest calls are the ones nobody wants to make: the product line, region or customer segment that quietly consumes margin. Deciding late is always the expensive option.
05
Go for EBITDA growth the short way. Sequence the levers that pay inside the holding period first. Long dated transformation is worth doing, but it does not fund the exit case.
“Value creation starts with an honest portfolio view: where can we really win, and is that market worth winning in. Sometimes that means keeping the baby, and sometimes it means killing it.”

Case studies
Situation
A manufacturer in the fashion fastener industry was underperforming, and the owner needed to know which product groups and which customers were actually carrying the business.
What we did
Built the restructuring and turnaround models and ran a deep dive profitability analysis across product groups, together with an assessment of the customer landscape.
Result
A clear set of value creation levers and an honest view of which parts of the portfolio to keep, fix or exit.

Value creation and turnaround for an industrial manufacturer
Situation
A testing, inspection and certification group needed a step change in its cost position, and a structure that could carry the new cost base rather than snap back to the old one.
What we did
Ran the value creation analysis and developed target operating model blueprints for HR, marketing, sales and finance as part of the restructuring.
Result
Between EUR 42 million and EUR 60 million of cost saving potential identified, with the operating models designed to deliver it.

Situation
A genomics laboratory had to scale PCR testing capacity fast during the pandemic, with the operation already running at its limit.
What we did
Took an interim operations management role, replanned production and HR resourcing, and built the execution plan for the laboratory extension with lean shopfloor processes.
Result
Three times the throughput within two months, without adding a second site.
